We map the business as it actually runs today — records, controls, reporting, decisions — rather than as the org chart or the founder's own account of it claims. This stage is deliberately evidence-first.

We build the specific structure that closes the gap — an action plan, a monthly accounts format, a funding case — sized to what the team can realistically run, not an idealised version nobody will maintain.
